The Challenge

The target provides end-to-end services to students going abroad for higher education: counseling and applications, education financing, student accommodation and travel. Each line of business ran on its own application, and a call center handled most of the work. The investor needed to know whether this setup could support the next stage of growth.

Our Approach

  • Ran the full six-workstream technology due diligence, with risk-scored findings tied to deal-closing priorities.
  • Went beyond the mandate: analyzed lead-funnel data and held working sessions with management, which produced a product-roadmap addendum with seven prioritized recommendations.
  • Turned the top recommendation into an action-ready proposal covering current vs. future state, a phased 9-month delivery plan, risk mitigations and projected ROI.

What We Found

  • Rated Satisfactory across all six workstreams. The applications handled call-center workload reliably.
  • Medium-priority items: architecture decision records, multi-region resilience, cross-application data governance and identity mastering, runtime and library upgrades, faster response times for critical CVEs, a data-classification policy, vendor security reviews, and broader automated test coverage.
  • Funnel analysis showed that expensive human counselors were doing top-of-funnel filtering, and fewer than 1 in 300 leads converted through that channel.

Outcome & Impact

  • Delivered seven product recommendations: a unified student identity across business lines (validated because it was already in flight); a self-service web/app channel; cohort-based personalized testimonials; peer-cohort admissions positioning analytics; per-student billing to shorten the receivables cycle; ML-based lead prioritization; and NLP analysis of successful application essays to strengthen counselor guidance.
  • The self-service platform proposal projected a 40–60% reduction in operating costs within 18–24 months (to be confirmed during the design phase), with counselors moved to high-value, complex cases.
